Why it matters
When a team scores every suggestion immediately, status, feasibility anxiety and the first idea shape the rest of the session. The option set narrows before it has been explored.
Core concept: two different modes
Use two explicit phases:
- Divergence: transform components through several SCAMPER lenses; defer scoring.
- Convergence: combine ideas into concepts and test assumptions, constraints and evidence.
Constraints remain visible in both phases, but an inherited implementation is not automatically a constraint.

Worked example
“Use AI for proposals” is one technology label, not an option set. SCAMPER creates alternatives: substitute free-form notes with structured evidence; combine approved modules and price rules; eliminate repeated review for standard work; reverse the sequence by confirming scope before drafting.
Only after this range exists does the team compare desirability, feasibility, safety and test cost.
Common mistake
Mistake: letting the easiest idea win during generation.
Ease is an evaluation criterion. Record it later. During divergence, ask whether the ideas use different mechanisms and reveal different assumptions.
